Operating experience for the businesses behind outdoor recreation.

Rothwell works inside privately held hard-goods brands and manufacturers in marine and paddlesports, fishing and hunting, camping, racks and carriers, and powersports. We rebuild channels, reset cost and price, run operations, and prepare businesses for a sale.

The problems we solve

A dealer or distributor book that has to be rebuilt

A distributor has failed, a key account has gone, or the network never reached national scale. We rebuild it: dealer and distributor recruitment, buying-group entry, rep-agency selection and management, and the path into major national retail.

Amazon and direct that are eroding the dealer channel

Channel structure, MAP governance and enforcement, listing control, and the operating rhythm that keeps dealers and marketplaces from undercutting each other.

Landed cost and price that no longer match

The cost model has to be rebuilt under the current tariff regime, the price list reset by channel, and production moved or diversified without running out of cash while it happens.

A commercial motion the team cannot run on its own

Sales and channel execution for an approved offer, owned by someone accountable to the numbers, with a handoff into ongoing operations.

Operating leadership the business cannot yet hire full time

A fractional COO, VP of Operations or Chief Commercial Officer inside the business, with agreed responsibilities, decision authority, scope and commitment.

A sale or succession inside three years, with a business that still runs through the founder

Operating metrics, documentation, founder-dependency work and the operating side of the data room, alongside your banker and counsel.

Who this is for

  • Privately held brands and manufacturers, owner-run, family-owned or investor-backed, roughly $5 million to $50 million in revenue, selling through some mix of specialty dealers, distributors, major national retailers, Amazon and direct.
  • Businesses that make or source hard goods: boats and accessories, kayaks and paddlesports gear, fishing tackle and electronics, hunting and archery equipment, camping hardware, racks and carriers, powersports accessories, and truck, off-road and overland equipment.
  • Owners facing one of three pressures: a growth ceiling the current team cannot clear, a channel that has to be built or rebuilt, or a sale or succession inside the next three years.

Who it is not for

  • Apparel and footwear brands, where the operating problems are different and Rothwell’s record does not apply.
  • Businesses that want a marketing agency, an Amazon agency or a sales rep. Rothwell works with all three and will tell you when you need one instead of us.
  • Brands that need capital more than they need operating capacity. We are not investors or lenders.

Segments inside the industry

Marine and paddlesports

Boat accessories, kayak and paddleboard gear, rigging and mounts. Dealer-dense and seasonal. Rothwell’s deepest record.

Fishing and hunting

Tackle, electronics, archery, calls and optics. Distributor-dependent, which is why a distributor failure hits these brands hardest. Channel rebuild is the active need.

Camping, racks and carriers

Hardware-heavy, import-exposed, sold through specialty, big box and Amazon in uneven proportions. Landed cost and channel discipline are the active needs.

Truck, off-road and overland accessories

The same buyer as the rest of outdoor recreation, with a trade body and a distribution tier of its own. Rothwell runs this as a separate practice built on the intersection of outdoor products, automotive aftermarket accessories, metals, manufacturing, distribution and product commercialization.

Powersports

Accessories and aftermarket parts for ATVs, side-by-sides and motorcycles, sold through dealers. The principal managed powersports dealerships early in his career, which is where the firm’s dealer-channel discipline began.

What the industry is dealing with

Hard goods are selling fewer units at higher prices, tariffs have reset landed cost for importers and for anything with steel or aluminum in it, a major distributor failure has left fishing, hunting and marine brands rebuilding their dealer books, specialty retailers are passing margin pressure back to brands, and buyers of outdoor companies are paying less and asking harder operating questions. None of that is a strategy problem; every owner in this industry knows what they would do with more operating capacity. It is an execution problem, and that is the work Rothwell does. The firm’s reading of the market, with the figures, is in Insights.

How this differs from consulting

Rothwell is not a consulting firm that studies the business and hands over a plan, and it is not a rep agency, an Amazon agency, a marketing agency, a banker or an investor. Its work is the operating result inside the business between now and next season: defined outcomes with dates, run in the operating cadence alongside the owner, through execution and handoff. The principal has run businesses in this industry, built the channels and sold the companies; the firm’s experience covers the manufacturing, distribution, commercial, ecommerce and operating work around that. The firm is principal-led, with partners and specialists engaged for the work at hand. How Rothwell works.

How we work with the rest of the industry

We work alongside reps, agencies, bankers and buying groups from inside the business: selecting reps and holding them to a plan, giving an Amazon agency a channel structure to execute, giving a banker a business that holds up to inspection. If the right answer is one of those firms instead of us, we will say so in the first conversation.

Tell us which channel, which cost, or which transition is the problem.

Where is the business stuck, what changed this year, and what has to be true next season? We will tell you whether Rothwell is the right operating fit, and if we are not, who in the industry you should be talking to instead.
